Track your win rates by deal characteristic, not just by stage. Which deal sizes close most predictably? Which industries? Which buying processes? Your historical data will tell you more than any sales rep's enthusiasm ever will.

Then build your forecast from the bottom up. Focus on the deals where you've earned the right to forecast revenue—where you've confirmed budget, identified all decision-makers, and understood the approval process.

The September Reality Check

This month, your Q4 forecast needs to be defensible. Strip out the wishful thinking. Remove the deals where you're still "waiting to hear back." Be brutally honest about where you stand.

Sales forecasting accuracy isn't about being pessimistic—it's about being right. When you consistently deliver on your commitments, you earn trust. That trust gives you flexibility when you need it and credibility when you're asking for resources.
